Build a CRM pipeline: stages, criteria and meaningful amounts

Define pipeline stages through observable progress, next actions and closure rules. Use this example pipeline and calculations to distinguish opportunities, activities and revenue expectations.

Describe a change in the sales journey

A pipeline stage should explain what has demonstrably changed. “Called” is normally an activity: the customer may answer, miss the call or request another time. Use a business outcome such as “need discussed”.

A contact is a person or organisation; an opportunity is a potential engagement with its own offer and decision. One customer may have several opportunities. Separate them so projects and amounts remain meaningful.

Example for consultative sales

StageEntry evidenceExample next action
New enquiryA genuine request existsOwner reviews it
Need discussedRequest, fit and context are recordedArrange advice or collect missing details
Proposal preparationScope is clear enoughCheck price, choices and open questions
Quotation sentAn identifiable version was sharedFollow the agreed review arrangement
Awaiting decisionCustomer is assessing a specific proposalAnswer the known decision question
Won/lostOutcome and evidence are recordedHand over or close tasks

Adapt this to your work. If staff cannot distinguish “awaiting decision” from “quotation sent”, combine them. Another stage is useful only when it changes a decision or action.

Define exceptions too

A waiting status needs a reason and review date. “Awaiting customer” without a question or date can become a hidden archive. Close tasks after cancellation and record only what is actually known.

Keep lost reasons limited and distinct: offering fit, timing, price, competitor, withdrawn project or unknown. Allow explanation. Do not force invented reasons to complete a form.

When reopening, check whether the same proposal remains valid. A new scope or project may require a new opportunity. Preserve the earlier outcome so historical reporting does not silently change.

What does a pipeline amount represent?

Define the tax basis, inclusion of options and controlling quotation version. Open opportunity value is neither revenue nor a customer commitment.

A weighted pipeline multiplies amounts by estimated probabilities. HubSpot documents how stage probability contributes to weighted amounts. Configured percentages are not certainty.

For a fictional example, opportunity A is €10,000 at 40% and B is €5,000 at 80%. Open value is €15,000; weighted value is €4,000 + €4,000 = €8,000. Neither is realised revenue. If both opportunities describe the same purchase, even the unweighted sum is misleading.

Later compare estimates with actual outcomes from similar journeys. Do not mix short standard sales and long projects without checking that the stages and probabilities mean the same thing.

Hold a review that moves work forward

Start with opportunities lacking next actions, overdue commitments and records spending unusually long in a stage. Identify the decision, owner and expected result for each.

Age is an investigation signal, not automatic rejection. A construction project may legitimately wait, but its reason should be visible.

Create separate pipelines for materially different sales processes. Another product label or salesperson is usually a filter rather than a reason to invent another set of stages.

Ten-record acceptance test

Choose new, won, lost, waiting and reopened opportunities. Have two employees classify them independently. Disagreements often reveal unclear criteria.

Check amounts against current quotations, outcomes against known agreements and totals against underlying records. Document definitions before connecting numbers to targets. Continue with quotation management and measurement from organic lead to order.
